Abstract
Emotions have a pervasive impact on organizational behavior. They do not just influence people’s own actions; when expressed, emotions may also exert influence on other organization members who perceive the expressions. Sometimes emotional expressions have ‘symmetrical’ effects, in that positive expressions yield advantageous outcomes for the expresser, while negative expressions produce disadvantageous outcomes. In other cases effects are ‘asymmetrical’, such that negative emotional expressions generate beneficial outcomes for the expresser, while positive expressions produce detrimental outcomes. Drawing on Emotions as Social Information (EASI) theory, I develop a theoretical analysis of when and how expressions of anger and happiness generate symmetrical versus asymmetrical effects. I support my analysis with a review of empirical research on the interpersonal effects of anger and happiness in negotiations and leadership. This review permits two general conclusions: (1) symmetrical effects of anger and happiness are mediated by affective reactions of perceivers, whereas asymmetrical effects are mediated by inferential processes in perceivers; (2) the relative strength of affective reactions versus inferential processes (and thereby the likelihood of symmetrical versus asymmetrical effects) depends on the perceiver’s information processing motivation and ability and on the perceived appropriateness of the emotional display. I discuss theoretical implications and future directions.

Research on emotions in organizations has burgeoned over the last two decades and it continues to flourish (Ashforth and Humphrey, 1993; Ashkanasy et al., 2000; Barsade and Gibson, 2007; Brief and Weiss, 2002; Côté and Hideg, 2011; Elfenbein, 2007; Hareli and Rafaeli, 2008; Van Kleef et al., 2012). As scientific understanding of the ways in which emotions influence organizational behavior continues to grow, new complexities surrounding such influence are coming to light and overly simplistic conceptions are being replaced by more sophisticated models. As part of this development, several authors have drawn attention to the fact that emotions may have ‘asymmetrical’ effects, so that negative emotions yield advantageous outcomes and positive emotions disadvantageous outcomes (e.g. Barsade and Gibson, 2007; Lindebaum and Fielden, 2011; Lindebaum et al., 2013; Parrott, in press).
This article is concerned with symmetries and asymmetries in the interpersonal effects of emotions on organizational behavior; that is, in the effects of one organization member’s emotional expressions on the behavior of one or more others. The notion of (a)symmetry of emotional outcomes has hitherto not been addressed at this interpersonal level of analysis. As a result, it is currently unclear when emotional expressions result in symmetrical versus asymmetrical outcomes. In this article, I provide a first attempt at a systematic analysis of the (a)symmetrical effects of expressions of happiness and anger, two basic emotions that are prevalent in the workplace and that have been widely studied in relation to organizational behavior (for reviews, see e.g. Fisher, 2010; Gibson and Callister, 2010). The key question I address is when and how expressions of happiness versus anger result in positive or negative outcomes for the expresser. Under this conceptualization, I speak of symmetrical effects when expressions of happiness result in advantageous outcomes for the expresser, while expressions of anger result in disadvantageous outcomes for the expresser (i.e. the traditional view). Conversely, asymmetrical effects can be said to occur when expressions of anger yield desirable outcomes for the expresser and when expressions of happiness yield undesirable outcomes for the expresser.
To inform my analysis, I draw on Emotions as Social Information (EASI) theory (e.g. Van Kleef, 2009; Van Kleef et al., 2012). Extending previous work on this theory, the present article provides a novel integration of the notion of (a)symmetrical effects of emotions with key elements of the EASI framework. This theoretical integration allows for an in-depth analysis of when and how expressions of anger versus happiness result in positive versus negative outcomes. I will review illustrative evidence of (a)symmetrical interpersonal effects of anger and happiness from two different organizational domains: negotiation and leadership. This review will be followed by a synthesized theoretical analysis that specifies when and how emotional expressions of anger and happiness result in symmetrical or asymmetrical effects for the expresser. I close with a discussion of implications and future directions.
Before outlining the theoretical framework for the current analysis it is important to address some conceptual issues pertaining to emotions. Emotions arise as a result of an individual’s conscious or unconscious evaluation (appraisal) of some event as positively or negatively relevant to a particular concern or goal (Frijda, 1986; Lazarus, 1991). Emotions are different from moods in that they pertain to a specific stimulus – be it a person, an object, or an event. According to appraisal theories of emotion (see Scherer et al., 2001), happiness arises when goals have been met (or good progress is being made toward attaining them) and expectations are positive. It is associated with a state of pleasure, security and generosity, which is manifested in outgoingness and approach-related behaviors (Lazarus, 1991). Happiness has further been associated with a motive toward affiliation and social bonding (Fridlund, 1994). In light of these appraisal patterns and relational themes, expressions of happiness can be seen as signals that a person perceives the environment as favorable and benign, and as conducive to goal achievement, which may encourage others to continue their course of action (Cacioppo and Gardner, 1999). Anger, in contrast, arises when one’s goals are being frustrated and one blames someone else for it (Frijda, 1986; Scherer et al., 2001). Anger signals that something is wrong and it is accompanied by a desire to bring about change and to rectify an unjust state of affairs (Averill, 1982). In light of these appraisal patterns and relational themes, expressions of anger serve as an impetus for behavioral change (Cacioppo and Gardner, 1999).
Below I offer a theoretical framework that can account for the interpersonal effects of anger and happiness. I will distinguish two distinct mediating processes and two classes of moderating factors that in conjunction help understand when and how expressions of anger versus happiness result in symmetrical or asymmetrical effects.
A framework for understanding asymmetrical effects of emotional expressions
A basic premise underlying research on the interpersonal effects of emotions is the idea that emotions do not only influence those who experience and express them, but also those who perceive those expressions (Elfenbein, 2007; Hareli and Rafaeli, 2008; Van Kleef, 2009). This notion has important implications for understanding the role of emotions in organizations. For instance, a negotiator’s emotions may influence not only his or her own negotiation strategy (an intrapersonal effect), but also the strategy of the negotiation counterpart (an interpersonal effect). Similarly, a leader’s emotions may influence his or her own behavior as well as the behavior (e.g. performance) of his or her subordinates.
People appear to be aware that their emotional expressions can influence others. There is evidence, for instance, that people may purposefully express happiness to get others to like them, or express sadness to solicit help (Clark et al., 1996). Moreover, managers have been reported to deliberately express anger to influence their subordinates (Lindebaum and Fielden, 2011). Clearly, then, there is more to emotion than its private experience. Emotional expressions are a potential source of influence (Côté and Hideg, 2011; Hareli and Rafaeli, 2008; Van Kleef et al., 2011). The next question is, then, what forms such emotional influence may take, and when emotional influence will manifest itself in asymmetrical as opposed to symmetrical effects for the expresser via the perceiver’s behavior. To address this question, I draw on Emotions as Social Information (EASI) theory (e.g. Van Kleef, 2009).
Emotions as Social Information (EASI) theory
EASI is a general theory of the interpersonal consequences of emotions in social and organizational life. Whereas appraisal theories (Scherer et al., 2001) and, to some extent, attribution theories (Martinko et al., 2006) speak to the antecedents of emotional experiences, EASI theory is uniquely focused on the social and organizational consequences of emotional expressions. One of the fundamental assumptions underlying the theory is that the basic processes that are involved in producing emotions’ interpersonal effects are similar across settings. As such, the theory can be (and has been) applied to a wide variety of social and organizational phenomena, including negotiation, leadership, persuasion and group decision making, among other things (for reviews, see Van Kleef et al., 2011, 2012). I limit the present discussion to a summary of the theory’s postulates that are most relevant to the problem at hand, which pertain to the mechanisms and contingencies surrounding the interpersonal effects of emotional expressions. With regard to mechanisms, EASI theory specifies two processes through which perceivers may be influenced by others’ emotional expressions: affective reactions and inferential processes.
Affective reactions
Emotional expressions can elicit affective reactions in perceivers that may subsequently influence their behavior. One type of affective reaction is produced by emotional contagion, the process whereby perceivers (often non-consciously and automatically) ‘catch’ the emotions of an expresser, resulting in the experience of a reciprocal emotional state by the perceiver (Hatfield et al., 1994). Another type of affective reaction occurs when the expresser’s emotions arouse complementary emotions in perceivers. For instance, an organization member who learns about a colleague’s sadness may come to experience reciprocal sadness and/or complementary compassion (Van Kleef et al., 2008).
The affective reactions that result from exposure to other people’s emotional expressions in turn influence judgments and decisions via various types of ‘affect infusion’ (Forgas, 1995). Individuals may (mis)attribute the affective state to the situation at hand, using their feelings as input to their judgments (i.e. affect-as-information; Schwarz and Clore, 1983). Thus, if an employee catches a colleague’s happiness, she may judge the situation as benign, which may promote cooperation. Alternatively, the emerging affective state may selectively prime related ideas and memories that are part of an associative network (i.e. affect priming; Bower, 1981). Thus, if a worker catches a colleague’s anger, he may selectively focus on negative characteristics of the situation, which may undermine motivation and performance. In addition, affective reactions may become manifest in person perception. Expressions of positive emotions tend to inspire positive impressions of the expresser among perceivers, and negative emotions negative impressions. Such impressions may in turn shape behavior. For instance, individuals tend to help others whom they like and to deny help to others whom they do not like (Clark et al., 1996).
Inferential processes
Another way in which emotional expressions exert interpersonal effects in organizations is by triggering inferential processes in perceivers (Van Kleef, 2009). Specific emotions arise in response to appraisals (interpretations) of specific situations (Frijda, 1986; Lazarus, 1991). Because emotions have such distinct appraisal patterns, they provide a wealth of information to perceivers (Hareli and Hess, 2010; Van Kleef, 2009). For instance, emotional expressions convey information about the expresser’s feelings (Ekman, 1993), social intentions (Fridlund, 1994) and orientation toward other people (Hess et al., 2000). In addition, emotional expressions inform perceivers about the expresser’s appraisal of the situation (Manstead and Fischer, 2001).
Organization members may thus distill useful pieces of information from each other’s emotional expressions. For instance, when a negotiator is confronted with a counterpart’s anger, s/he may infer that the other’s goals are frustrated and that s/he is unwilling to make further concessions, which may lead the focal negotiator to give in. Or, when an employee is confronted with expressions of anger on the part of the team leader, s/he may infer that the leader is unsatisfied with current performance and that additional effort will be required to perform up to par.
Although affective reactions and inferential processes can influence each other, they can be distinguished both conceptually and empirically (for an elaborate discussion, see Van Kleef et al., 2011). Interestingly, inferences and affective reactions often motivate opposite behaviors. For instance, when faced with an angry negotiation partner, one’s own reciprocal anger and negative impressions of the other person may provoke competition and retaliation, but one’s inference that the other is upset because his or her limits have been reached may encourage strategic cooperation. Given that affective reactions and inferential processes may inspire opposing behavioral tendencies, it is important to understand under which conditions one or the other process takes precedence. EASI posits that this depends on two classes of moderators: (1) factors that influence the perceiver’s information processing depth and (2) factors that determine the perceived appropriateness of the emotional expression.
Information processing
Building on the idea that emotional expressions provide information about the expresser, EASI theory posits that the interpersonal effects of emotional expressions in work settings depend on the perceiver’s motivation and ability to process the information conveyed by these expressions. The more thorough the information processing, the more likely individuals should be to draw inferences based on other people’s emotions (Van Kleef, 2009). The role of information processing is thus modeled as a linear effect, with inferential processes becoming increasingly more predictive of a perceiver’s behavior than affective reactions to the degree that the perceiver engages in more thorough information processing.
Such information processing motivation – or epistemic motivation – is partly rooted in personality. For instance, individuals with higher need for cognition, lower need for cognitive closure, lower personal need for structure and higher openness to experience have chronically higher epistemic motivation than those who score on the opposite poles of these continua, and as a result they engage in more deliberate information processing (Kruglanski and Webster, 1996). Importantly, epistemic motivation also varies as a function of the situation. It is increased, for instance, when a task is perceived as attractive or personally involving and when one is held accountable for one’s judgments. Epistemic motivation is undermined by factors such as environmental noise, fatigue, time pressure and power (for a review, see Kruglanski and Webster, 1996). By influencing epistemic motivation, these factors influence the relative predictive strength of affective reactions and inferential processes.
This notion has obvious organizational implications. For instance, leaders who are prone to express anger might fare better in organizational contexts that are characterized by low levels of stress and that emphasize employees’ accountability, because under such conditions displays of anger should be more likely to boost performance by triggering inferential processes in followers. Conversely, leaders with a positive emotional style may be more effective in environments that are characterized by high levels of stress, time pressure or distractions, because the transfer of positive emotion may increase follower motivation.
Perceived appropriateness and the social context
The relative predictive strength of inferential processes and affective reactions also depends on social-contextual factors that influence the perceived appropriateness of the emotional expression (Van Kleef et al., 2012). Perceptions of inappropriateness arise when individuals feel that another person’s emotional expression is inconsistent with normative expectations (Shields, 2005; Van Kleef and Côté, 2007). Emotional displays that are perceived as inappropriate for the circumstances tend to evoke negative emotions in perceivers (Bucy, 2000). Therefore, the relative strength of (negative) affective reactions (compared with inferential processes) increases to the degree that an emotional expression is perceived as inappropriate. Although one could also argue that inappropriate emotional expressions trigger more thorough information processing because they violate expectations (Stern et al., 1984), evidence suggests that negative affective reactions to expectancy violations are primary (Bartholow et al., 2001). Accordingly, EASI proposes that the potential effects of increased information processing are outweighed by the strong negative affective reactions that are typically evoked by inappropriate displays of emotion.
One factor that influences the perceived appropriateness of emotional expressions in work settings is (organizational) culture. For example, in individualistic cultures, expressions of anger tend to be relatively acceptable, whereas in collectivistic cultures such expressions are perceived as highly inappropriate because they pose a threat to group harmony (Kitayama et al., 2006). Such ‘display rules’ also vary across organizations. For instance, some organizations have explicit guidelines regarding emotional expressions (e.g. ‘service with a smile’; Grandey et al., 2005), whereas others do not. To the degree that a company attaches more value to positive emotional expressions, displays of negative emotions such as anger may be perceived as more inappropriate and may have detrimental downstream consequences because they elicit negative affective reactions in perceivers.
The perceived appropriateness of emotional expressions also depends on their intensity and authenticity (Van Kleef et al., 2012). For instance, according to Geddes and Callister’s (2007) dual-threshold model of anger, overly intense expressions of anger backfire because they are perceived as inappropriate, which elicits negative responses (see also Geddes and Stickney, 2011). Furthermore, emotional expressions may be perceived as inappropriate when they appear inauthentic (Rafaeli and Sutton, 1989). Inauthentic emotional expressions may be perceived as dishonest, unethical or manipulative attempts to influence the target, which in turn elicits negative affective reactions (Côté et al., 2013). Thus, a negotiator who senses that the anger of her opponent is part of a tactical ploy aimed at gaining an edge can be expected to experience more negative affective reactions, which may in turn fuel competitive negotiation behavior. Interestingly, there may also be asymmetries in the degree to which inauthentic emotional expressions trigger negative affective reactions, in the sense that such negative affective reactions may be more likely to arise in response to inauthentic displays of negative emotions than in response to inauthentic displays of positive emotions, which may be welcomed in certain industries (e.g. customer service).
The perceived appropriateness of emotional displays also depends on the degree to which the organization values social harmony. For instance, in some occupations, a positive and constructive interpersonal approach is rewarded (e.g. in customer service professions), whereas other occupations may be seen as relatively ‘rough’ in terms of behavioral norms and expectations regarding emotional expression (e.g. the construction industry; see Lindebaum and Fielden, 2011). The social-occupational context shapes behavioral norms and display rules, which in turn determine to what extent a given emotional expression is likely to be perceived as appropriate or inappropriate within that context.
In addition, the desire for social harmony and concomitant expectations of decent interpersonal treatment depend on personality factors such as agreeableness (McCrae and Costa, 1987). Agreeable individuals, for instance, are more likely to perceive expressions of anger as inappropriate and to respond negatively to such expressions because they may undermine social harmony (Graziano et al., 1996). Although agreeable individuals may be reluctant to directly confront the expresser in the interest of securing social harmony, their reduced willingness to comply with an inappropriately angry person may become manifest in their behavior in less explicit ways (e.g. reduced concessions in negotiation, lower motivation and performance, less organizational citizenship behavior). Moreover, workers may self-select into particular occupations based on their own values and norms. As a result, emotional cultures emerge that may shape both the prevalence and the consequences of particular emotional expressions.
An EASI analysis of asymmetrical effects of emotional expressions
The propositions of EASI theory that are most relevant to the current analysis are displayed in Table 1. The idea that perceivers’ behavioral responses to expressers’ emotions are driven by perceivers’ affective reactions and/or inferential processes (see Proposition 1) informs understanding of the (a)symmetrical effects of emotional expressions, because affective reactions and inferential processes often motivate opposite behaviors. Returning to the earlier negotiation example, an opponent’s expressions of anger may simultaneously trigger negative affective reactions in a focal negotiator (e.g. negative emotions, reduced liking) and elicit inferential processes (e.g. inferences regarding the opponent’s willingness to give in). The negative affective reactions are likely to motivate competitive behavior, whereas the inferences may drive strategic cooperation. Conversely, an opponent’s expressions of happiness may simultaneously trigger positive affective reactions (e.g. positive emotions, increased liking) and elicit inferential processes (e.g. inferences that the opponent is not very ambitious and may be willing to make additional concessions). In this case, the positive affective reactions are likely to promote cooperative behavior, whereas the strategic inferences may motivate a more demanding negotiation strategy.
Key propositions of EASI theory that inform an analysis of symmetrical versus asymmetrical interpersonal effects of emotional expressions in organizations.
This example shows that both symmetrical and asymmetrical effects of emotional expressions are theoretically plausible. The critical question then is when one or the other type of effect occurs. EASI theory suggests that this depends on the perceiver’s information processing (Proposition 2) and on the perceived appropriateness of the emotional expression (Proposition 3). If the focal negotiator in our example does not engage in thorough information processing and/or perceives the anger of her or his opponent as inappropriate, then s/he should be more likely to respond negatively to the opponent’s anger (e.g. by retaliating; Van Kleef and Côté, 2007) – a symmetrical effect. However, if the focal negotiator engages in thorough information processing and deems the opponent’s anger relatively appropriate, then s/he should be more likely to respond positively to the opponent’s anger (e.g. by making concessions) – an asymmetrical effect. Conversely, the negotiator should be more likely to respond positively to the opponent’s happiness (e.g. by making concessions) when information processing is low and the happiness is perceived as appropriate (resulting in a symmetrical effect), whereas s/he should be more likely to respond negatively to the opponent’s happiness (e.g. by increasing his or her demands) when information processing is high and/or the opponent’s happiness is perceived as inappropriate (resulting in an asymmetrical effect).
Empirical illustrations
The foregoing analysis provides a novel framework for understanding when emotional expressions have symmetrical versus asymmetrical effects on organizational behavior. In this section I provide an overview of the expanding empirical record on the symmetrical and asymmetrical interpersonal effects of emotional expressions at work. I discuss the interpersonal effects of happiness and anger (or, in some cases, positive and negative affect) in the context of the two organizational domains in which most research has been conducted so far: negotiation and leadership.
Symmetrical and asymmetrical effects of emotional expressions in negotiations
Negotiation can be defined as a discussion between two or more parties aimed at solving a (perceived) divergence of interests (Pruitt and Carnevale, 1993). As a primary means of conflict resolution, negotiations are inherently emotional. As such they provide an interesting context within which to study the interpersonal effects of emotions in organizations. In a first study of the interpersonal effects of emotions in negotiations, Van Kleef et al. (2004a) investigated the effects of verbal expressions of anger and happiness using a computer-mediated negotiation task. In the course of the negotiation, participants received emotional messages from their (simulated) opponent (e.g. ‘This negotiation pisses me off’). Negotiators who received angry messages estimated the opponent’s limit to be high, and to avoid a costly impasse they made relatively large concessions. Conversely, negotiators who received happy messages judged the opponent’s limit to be low, felt no need to concede to avoid an impasse, and therefore made smaller concessions. Sinaceur and Tiedens (2006) found compatible effects using a face-to-face interaction paradigm. Participants perceived angry negotiation partners as tougher than emotionally neutral counterparts, and therefore they made larger concessions to angry counterparts. These findings speak to the role of inferential processes in shaping the interpersonal effects of anger and happiness.
There is also evidence for EASI theory’s proposition that responses to emotional expressions are shaped more by inferential processes to the degree that perceivers are motivated to engage in thorough information processing. In a series of studies, negotiators with a low need for cognitive closure, those who were under low time pressure, and those who depended strongly on their counterpart were more likely to infer from their counterpart’s expressions of anger versus happiness that the counterpart was tough or lenient, respectively, and to adjust their behavior accordingly by making larger or smaller concessions. In contrast, negotiators with a high need for closure, those who were under high time pressure, and those who did not depend on their counterpart did not draw such inferences and were therefore uninfluenced by the counterpart’s emotional expressions (Van Kleef et al., 2004b). Later studies showed that the effects of anger and happiness are similarly moderated by power, with low-power negotiators being more strongly affected by their counterpart’s emotions than high-power negotiators (e.g. Sinaceur and Tiedens, 2006; Van Kleef and Côté, 2007).
Other studies speak to the role of affective reactions in shaping behavioral responses to a counterpart’s emotional expressions. In several studies, negotiators who were confronted with an angry opponent developed a negative impression of the opponent (Van Beest et al., 2008; Van Kleef et al., 2004a), became angry themselves (Friedman et al., 2004; Van Kleef et al., 2004a), and were unwilling to interact with the opponent again (Kopelman et al., 2006; Van Kleef et al., 2004b). In some cases these negative affective reactions also fueled competitive behavior. For instance, two studies reported evidence that expressions of anger elicited competitive behavior and reduced the likelihood of settlement of a dispute (Friedman et al., 2004; Kopelman et al., 2006). Another study revealed that angry negotiators stand a greater risk of being excluded from a profitable coalition due to the unfavorable impressions that they make (Van Beest et al., 2008). Finally, a recent study showed that even if negotiators give in to an angry opponent during the negotiation, they may still get back at their opponent after the negotiation, for instance by assigning him or her unattractive tasks (Wang et al., 2012).
These seemingly inconsistent effects of anger expressions (sometimes they elicit cooperation, sometimes they trigger competition) can be reconciled by considering EASI’s proposition that the relative predictive power of inferential processes and affective reactions depends on the perceived appropriateness of the emotional expression. Several studies support this idea. Steinel et al. (2008) differentiated between emotions that are directed toward a negotiator’s offer and emotions that are directed toward the negotiator as a person. When emotional statements were directed at the participant’s offer, participants used the opponent’s emotion to assess his or her limits, and consequently they conceded more to an angry opponent than to a happy one. In other words, participants’ behavior in this condition was mediated by inferential processes. However, when the emotions were directed at the negotiator as a person (and anger was therefore presumably perceived as less appropriate), negotiators conceded less to an angry opponent than to a happy one. In this case, participants did not find useful information in their opponent’s emotions, but instead felt affronted by the opponent’s inappropriate angry remarks.
Research by Van Kleef and Côté (2007) provides further support for the role of perceived appropriateness. They examined the effects of anger in the presence or absence of an explicit display rule that prohibited expressions of anger. When there was an explicit norm prohibiting expressions of anger, high-power negotiators made smaller concessions to an angry counterpart than to a neutral one. Low-power negotiators, in contrast, always conceded to an angry opponent regardless of appropriateness, because they did not experience the behavioral leeway to retaliate. Participants in the display rule condition developed strong negative affective reactions (i.e. feelings of revenge) in response to the opponent’s anger because they perceived the anger as inappropriate, and this in turn fueled competitive behavior among participants who felt sufficiently powerful to act on their retaliatory desire.
Compatible evidence comes from a study by Adam et al. (2010), who examined the effects of verbal expressions of anger across cultures. They found that European American participants conceded more to angry than to neutral opponents, whereas Asian American participants conceded less to angry than to neutral opponents. Asian American participants deemed expressions of anger inappropriate and this explained why they responded negatively to such expressions. Similarly, Kopelman and Rosette (2008) found that East Asian negotiators, who generally value humility and deference, were more likely to accept an offer from a counterpart who displayed positive emotions and less likely to accept an offer from a counterpart who expressed negative emotions, compared with Israeli negotiators who do not hold humility and deference in such high regard.
Other work indicates that expressions of anger that are perceived as overly intense and therefore inappropriate trigger negative affective reactions and undermine negotiation success (Gibson et al., 2009). In a field study, these authors examined anger episodes across different organizations. They found that organizational norms regarding anger expression played a significant role in determining the perceived appropriateness of anger expressions and their subsequent outcomes. Anger could have either positive or negative consequences depending on the intensity with which it was displayed and the appropriateness of such a display in light of organizational norms.
Summary
These studies show that expressions of anger and happiness may bring about symmetrical effects (with expressions of anger generating negative outcomes for the expresser and expressions of happiness generating positive outcomes) as well as asymmetrical effects (with expressions of anger producing positive outcomes for the expresser and expressions of happiness producing negative outcomes). In line with EASI theory, the interpersonal effects of anger and happiness depend on the relative strength of the perceiver’s inferential processes and affective reactions, which in turn depends on the perceiver’s information processing depth and on the perceived appropriateness of the emotional expression.
Symmetrical and asymmetrical effects of emotional expressions in leadership
Leadership refers to the process of influencing others to accomplish a goal (Yukl, 2010). As influential agents in organizations, leaders play a central role in promoting, managing, supporting and developing individual and team effectiveness. Emotions are an inherent part of this process (George, 2000). For instance, Côté et al. (2010) found that people who are capable of accurately perceiving, using, understanding and managing their own and others’ emotions (i.e. who score high on emotional intelligence; Mayer and Salovey, 1997) are more likely to attain a leadership position in small groups. Moreover, Newcombe and Ashkanasy (2002) demonstrated that leaders’ emotions may have a bigger impact on followers than the content of their communications.
In line with EASI theory, leader emotional displays have been found to trigger affective reactions in followers, which in turn influence responses to the leader. For instance, studies have shown that positive emotional expressions of leaders result in higher follower ratings of leadership quality (Glomb and Hulin, 1997; Lewis, 2000) and charisma (Bono and Ilies, 2006). Furthermore, George and Bettenhausen (1990) found that service workers were more likely to engage in customer helping, sold more products and were less likely to leave the organization when their leader scored higher on state positive affectivity. They proposed that these effects might be due to emotional contagion between leader and followers, such that subordinates take over the positive mood of the leader and therefore perform better.
Other studies compared the effects of leaders’ positive and negative affective displays on follower affect, perceptions and behavior. For instance, Gaddis et al. (2004) showed that leaders who delivered failure feedback in a positive tone were perceived as more effective and instigated better team performance than leaders who displayed negative affect. In a study by Sy et al. (2005), teams that were exposed to a leader in a positive mood developed a positive mood themselves and as a result exhibited better coordination than teams with a leader in a negative mood. However, teams with a leader in a negative mood expended more effort, presumably because they inferred from the leader’s negative mood that their performance was unsatisfactory. Accordingly, a qualitative study by Lindebaum and Fielden (2011) revealed that leaders in the construction business use expressions of anger deliberately to ensure that projects are finished on time.
Building on EASI theory, Van Kleef and colleagues (2009) examined how the effects of leader emotional displays on team performance are shaped by followers’ information processing. Four-person teams collaborated on a task, during which they received standardized feedback from their leader. The feedback was either delivered in an angry tone or in a happy tone, by means of facial expressions, vocal intonation and bodily postures. Teams consisting of members with low information processing motivation performed better when the leader expressed happiness rather than anger, whereas teams consisting of members with high information processing motivation performed better when the leader expressed anger rather than happiness. In line with EASI theory, inferential processes (i.e. inferences about performance quality) mediated behavioral responses to the leader’s emotional expressions among followers with high information processing motivation. Affective reactions (i.e. positive versus negative emotions and liking of the leader) mediated responses to the leader’s emotions among followers with low information processing motivation.
Other work speaks to the role of appropriateness of leaders’ emotional displays. Emotional displays may be perceived as inappropriate when they do not match stereotypical gender roles. Accordingly, Lewis (2000) found that leaders are rated more positively when their emotional displays are congruent with gender stereotypes. Female leaders who expressed anger were evaluated more negatively than male leaders who expressed anger, which underlines the importance of the perceived appropriateness of emotional expressions. Another study addressed the effects of (in)congruence between leader emotional expressions and follower trait affectivity on follower performance and extra-role compliance (Damen et al., 2008). In this study, low positive affectivity followers functioned better under an angry leader, whereas high positive affectivity followers functioned better under an enthusiastic leader. Although not examined in this study, it is conceivable that these effects were driven by differences in the perceived appropriateness of the leader’s emotional expressions, as shaped by the follower’s affective tendencies.
Support for this interpretation comes from a study that examined how followers’ reactions to a leader’s emotional displays are shaped by individual differences in agreeableness (Van Kleef et al., 2010). The authors argued that agreeable individuals are more likely to perceive expressions of anger as inappropriate, because anger threatens the social harmony that they value. In one study, participants read a scenario about a leader who expressed anger or no emotion about their performance, with emotion being manipulated via pictures of facial expressions. Participants high on agreeableness reported lower motivation in the anger condition compared with the neutral condition, while those low on agreeableness reported higher motivation in the anger condition. In a second study, four-person teams received angry or happy feedback from their leader. Teams consisting of high-agreeable followers performed better when the leader expressed happiness, whereas teams of low-agreeable followers performed better when the leader expressed anger. These findings support EASI theory’s proposition that affective reactions to emotional expressions become more predictive of behavioral responses than inferential processes when emotional expressions are perceived as less appropriate.
Summary
As is the case for research on negotiation, research on leadership has uncovered both symmetrical and asymmetrical effects of emotional expressions. In line with EASI theory, the interpersonal effects of leaders’ expressions of happiness and anger (or, in some cases, positive versus negative affect) depend on the relative strength of followers’ inferential processes and affective reactions, which in turn depends on followers’ information processing depth and on the perceived appropriateness of the leader’s emotional expression.
Understanding the interpersonal effects of anger and happiness
The preceding review reveals that expressions of anger and happiness can have symmetrical as well as asymmetrical effects on organizational behavior. This underlines the importance of recent calls for more attention to asymmetrical effects (e.g. Lindebaum and Fielden, 2011; Lindebaum et al., 2013; Parrott, in press). Furthermore, the review sheds initial light on the questions of when and how emotional expressions generate symmetrical versus asymmetrical effects. Consistent with an analysis based on EASI theory, affective reactions to expressions of anger and happiness tend to result in symmetrical effects, whereas inferential processes tend to result in asymmetrical effects. Given that EASI theory specifies when affective reactions versus inferential processes drive behavioral responses to others’ emotional expressions (see Table 1), we can derive specific predictions as to when emotional expressions will result in symmetrical versus asymmetrical effects.
Figure 1 presents a theoretical model specifying when and how expressions of anger and happiness produce symmetrical effects (via affective reactions) versus asymmetrical effects (via inferential processes). The top panel represents the interpersonal effects of expressions of anger. Under the header of contingencies, the model features the key moderators discussed above, namely information processing and perceived appropriateness. These moderators jointly determine the relative strength of the ensuing processes, namely affective reactions (e.g. reciprocal anger, reduced liking) and inferential processes (e.g. inferences that a negotiation partner is [un]satisfied with an offer or that a leader is [un]satisfied with performance). These processes in turn feed into outcomes, which may represent ‘desired’ behaviors such as decreased demands in a negotiation or heightened effort and task performance, or ‘undesired’ behaviors such as increased demands or lowered performance. From the perspective of the expresser, desired outcomes can be conceived as symmetrical effects when brought about by expressions of happiness and as asymmetrical effects when brought about by expressions of anger. Conversely, undesired outcomes constitute symmetrical effects when produced by expressions of anger and asymmetrical effects when produced by expressions of happiness.

Theoretical implications, caveats and avenues for future research
The present review and analysis reveal that the assumption of symmetry that is implicitly or explicitly present in much research on the effects of emotions in social and organizational life is overly simplistic. Interestingly, this assumption of symmetry coincides with an over-reliance in organizational science on emotional contagion and related phenomena as explanatory mechanisms. This emphasis goes at the expense of attention to inferential processes that may be triggered by emotional expressions, which are equally critical for our understanding of the interpersonal effects of emotions (Van Kleef, 2009). As is clear from the present analysis, such inferential processes help to explain the asymmetrical effects of emotions. A broader implication thus is that a thorough understanding of the interpersonal effects of emotions requires greater attention to inferential processes.
Although the current framework can parsimoniously account for the (a)symmetrical interpersonal effects of anger and happiness, it remains to be seen whether it can account for the effects of other emotions that have received far less attention. Evidence from rare negotiation studies involving other emotions than anger and happiness indicates that expressions of disappointment can elicit concessions (Lelieveld et al., 2012), whereas expressions of guilt invite exploitation (Van Kleef et al., 2006). Under the current framework, the effect of disappointment on concessions would be considered asymmetrical and the effect of guilt on exploitation symmetrical. More research is needed to illuminate when and how other emotional expressions result in asymmetrical effects, and whether such effects are driven by affective and/or inferential processes.
When it comes to further problematizing the nature of emotional effects, it also seems worthwhile to consider a different form of asymmetry. Research has shown that ‘negative information weighs more heavily on the brain’ than positive information (Ito et al., 1998), and that ‘bad is stronger than good’ (Baumeister et al., 2001). Due to this negativity bias, expressions of negative emotions may have a stronger impact on perceivers than equally intense expressions of positive emotions. Although this form of asymmetry has not been the focus of explicit investigation in relation to the interpersonal effects of emotions, there is suggestive evidence that anger has stronger effects than happiness. For instance, in a negotiation study involving a comparison among angry, happy and neutral communications, angry messages had a more immediate influence on the counterpart’s negotiation behavior than happy messages (Van Kleef et al., 2004a). Moreover, in a series of studies on the effects of emotional expressions on conformity in the context of group decision making, expressions of anger had a stronger impact than expressions of happiness (Heerdink et al., 2013). This suggests that there may be asymmetries in the relative strength of positive versus negative emotional expressions. More research is needed to clarify whether such asymmetries are systematic or erratic.
Asymmetric effects of emotional expressions have also been observed in research on the effects of ‘emotional transitions’ in negotiations. Filipowicz et al. (2011) showed that negotiators who started by expressing happiness and then moved to expressing anger over the course of a negotiation elicited both better relational impressions and greater concessions in comparison with negotiators who expressed steady-state anger and those who moved from anger to happiness. The emotional transition from happiness to anger elicited greater situational inferences (i.e. perceivers inferred that the expressed emotion was due to something in the negotiation, that is, their own actions) and less dispositional inferences, whereas steady-state anger elicited greater dispositional inferences (i.e. perceivers inferred that the expressed emotion was a result of the expresser’s own personality), and less situational inferences. In addition, there was evidence of emotional contagion, in that the initial happiness of the expresser was caught by perceivers and acted as a buffer for subsequent expressions of anger. This study indicates that emotional transitions can also have asymmetric effects, with transitions from happiness to anger producing more favorable outcomes than transitions from anger to happiness. Incorporating such intricacies in theoretical models of the social effects of emotions constitutes an interesting challenge.
Finally, with regard to leadership, research has uncovered that the effects of leader emotional displays depend on the performance criterion. Sy and colleagues (2005) found that leaders’ positive emotional displays resulted in better coordination but lower effort in teams, whereas negative emotional displays resulted in greater effort but poorer coordination. Another study revealed that a leader’s expressions of happiness can enhance followers’ performance on creative tasks via emotional contagion, whereas expressions of sadness enhance performance on analytical tasks (Visser et al., 2013). More research is needed to develop a fuller understanding of how the interpersonal effects of emotional expressions are shaped by the type of task that is being performed.
Conclusion
In response to recent calls for more attention to asymmetrical effects of emotions (e.g. Lindebaum et al., 2013), I provided a theoretical framework that can account for symmetrical as well as asymmetrical interpersonal effects of emotional expressions. Drawing on key propositions of Emotions as Social Information (EASI) theory (Table 1), I provided an analysis of when and how expressions of anger and happiness produce symmetrical versus asymmetrical effects (Figure 1). I reviewed empirical support for the model from research on the effects of anger and happiness in negotiation and leadership. The key conclusions emerging from the present analysis are that (1) symmetrical effects of anger and happiness tend to be mediated by affective reactions, whereas asymmetrical effects are mediated by inferential processes; and (2) the relative strength of affective reactions versus inferential processes (and thereby the likelihood of symmetrical versus asymmetrical effects) depends on the information processing of the target of the emotional expression and on the perceived appropriateness of the emotional display. This review indicates that, indeed, asymmetrical effects of emotional expressions are widespread. Understanding such asymmetrical effects is a prerequisite for understanding the true nature of emotion.
